In-House Marketing Team vs Agency: The Real Costs Compared

The decision usually gets framed as a budget question: is a £3,000 a month agency retainer better value than hiring someone? That comparison is wrong before it starts, because the salary is not the cost of an employee, and the retainer is not the cost of an agency. This guide puts both on the same footing.

What an In-House Hire Actually Costs

Take a marketing manager on a £42,000 salary in 2026. The employer's real annual cost looks more like this:

  • Salary: £42,000
  • Employer National Insurance: roughly £5,500 at current rates and thresholds
  • Pension contribution: around £1,200 at the 3% minimum, more if you are competitive
  • Recruitment: £6,000 to £8,000 if you use a recruiter, spread across the hire's tenure
  • Equipment, software and tools: £2,000 to £6,000 a year for the analytics, SEO, design and scheduling stack a marketer needs
  • Training and development: £1,000 to £3,000 if you want them to stay current

The all-in figure lands somewhere between £52,000 and £60,000, or roughly £4,300 to £5,000 a month. Before you compare that to a retainer, note what you are getting: one person, with one skill set, available on working days, who takes holiday and eventually leaves.

What You Get for the Same Money From an Agency

A £4,000 a month retainer typically buys fractional access to several specialists: a strategist, a search specialist, a paid media buyer, a designer and an account manager, none of them full time on your account. You also get their tool stack, their process, and the pattern recognition that comes from working across dozens of businesses.

What you do not get is someone who lives in your business. Agencies are structurally worse at the things that require being in the building: product knowledge, internal politics, sales team alignment, and turning something around at 4pm on a Friday.

When In-House Wins

  • Marketing is core to how you compete, and the knowledge is worth accumulating internally
  • You need constant, high-volume output (daily social, frequent content, regular email) where agency hours get expensive fast
  • Your product is complex enough that a generalist takes months to become useful on it
  • You have someone senior who can actually manage a marketer, which is more often the deciding factor than budget

When an Agency Wins

  • You need several specialisms and cannot justify a full-time hire in any of them
  • The work is campaign-shaped rather than continuous
  • You need results before a hire could realistically be recruited, onboarded and productive, which is typically four to six months
  • You want the option to change direction without a redundancy process

If you are choosing between external options rather than internal ones, our agency vs freelancer comparison covers that decision separately.

The Hybrid Model Most Businesses End Up With

The arrangement that works most reliably at mid-market scale is one in-house marketer who owns strategy, brand and coordination, plus one or two specialist agencies for the disciplines that need depth and tooling, usually SEO and paid media. The internal person makes the agency dramatically more effective, because someone is answering questions, approving work and feeding them context. Agencies with no internal counterpart tend to underperform for exactly this reason.

A common sequence: hire the agency first to establish what works, then hire in-house to take over the parts that have become routine, keeping the agency for the specialist and technical work.

Making the Call

Work out the all-in cost of the hire you are considering, list the disciplines your plan actually requires, and be honest about which of them one person can cover to a professional standard. If the list is longer than two, the agency route usually wins on capability, not just cost.
